THEVALUEOFTEAMS
Thevalueandbenefitsofusingempoweredteamsinavarietyofsettingsisbecomingdear.Productandservicedeliveryenterprisesarepayingincreasingattentiontotheuseofteamsinorganizationsandforgoodreason.Onenationalsurvey(Wellins,Byham,andWilson,1990),foundthatseniormanagersreportedimprovedquality,increasedproductivity,reducedoperatingcost,increasedjobsatisfaction,greaterorganizationalflexibility,andimprovedabilitytoattractandretainthebestpeople,assignificantreasonsfortheiruseofteams.TheJointCommissionontheAccreditationofHealthCareOrganizations(Bermon,1992)citesimprovedqualityandpatientoutcomesthroughtheuseofempoweredteamswhenpresentingitsshiftfromqualityassurancetocontinuousqualityimprovement(CQI).Alsoofsignificantimportancetomentalhealthtreatment,Freeman-LongoandRyan(1990)citetheuseofteamsasawaytoreduceliabilityinnegligencesuits.
Inthemedicalandmentalhealtharenas,Berwick,GodfreyandRoessner(1991)reportevidenceofimprovedserviceandcaredeliveryinhospitalsthroughtheuseofprojectteams.HospitalCorporationofAmericashowedsignificantimprovementinpatientcare,overallservicedelivery,andadministrativemanagementintheirhospitalswhichextensivelyutilizedteams(Walton,1991).Finally,BurnsandWatson(1991)reporttheabilityofaninpatientpsychiatricunittohandleasignificantincreaseindemandforserviceswhileimprovingthequalityofcarethroughtheutilizationofawelldeveloped,interdisciplinaryteam.
Onecouldconcludethatthedevelopmentandutilizationofteamswithinmental
healthtreatmentsystemsarenotonlyhelpful,butnecessary,yetmanagersoftenlackthespecificknowledgeneededtosuccessfullyimplementteamutilizationwithintheirorganizations.
TEAMFUNCTIONINGANDPROCESS
Priortobeginningthetaskofteambuildingoneneedsaclearideaastowhatteamscan"look"like.Withoutthisknowledgeandvisionitisdifficulttoknowwhatstepstotakeindevelopingteams,toprovidethemleadership,and/ortoassessprogress.
Generaly,teamscanbeconceptualizedasfunctioningonacontinuumfromdysfunctionaltostatusquotoinnovative.Dysfunctionalteamsarecharacterizedbynoclearsenseofmission,poorinterpersonalcommunication,andineffectualleadership.Specificindicatorsofadysfunctionalteamcaninclude:
highdependencyon,negativereactionstowards,and/orscape-goatingofadministration;difficultywithcostcontrol;employeeapathyandminimalparticipationand/oruseofcreativityandinitiative;steadystaffturnoverandburnout;confusionaboutandpoorexecutionofassignments;communicationspilloverbeyondtheboundariesoftheteam;andextensiveoverlapbetweenprofessional(work)andpersonalrelationships(Bendicsen&Carlton,1990,pp.15-16).
Statusquoteamsprimarilyactinarote,wellestablishedmannerwhereallrequireddutiesareaccomplished.Theytendtobemultidisciplinarywithlittleinterdisciplinaryprocessoractivities.Theteamprocessstopsoncetheteamhasaccomplisheditsrequiredtasksandlittleinterestisshownindoingmorethanmeetingprescribedrequirements.
AninnovativeteamattendstobasicdutiesbutalsoseekstoimproveServicedelivery,outcome,andsoforth.Itismarkedbyenthusiasm,creativity,equality,openandrespectedcommunication,acceptanceandprocessingofconflict,anddemocraticleadership.Theinnovativeteamiscommittedtothedeliveryofahighquality"product"andevidencesprideinitsabilitytoaddresscomplexandtroublesomeproblems.Teammembers,whilepracticingtheirspecificdisciplines,alsoarecapable
offunctioningonaninterdisciplinarylevel.Thereisahighdegreeoftrustamong
membersand,inparticular,intheteamprocessitself.
Ahealthyandinnovativeteamprocessischaracterizedbyopencommunication,awillingnesstoacknowledgeanddealwithconflict,respectandacceptanceofteamauthority,activeinvolvementofallmembersregardlessofposition,flexibility,risktaking,cohesiveness,respectfornecessaryboundaries,andabeliefinprocessnotjustresults.Experienceswithaninnovativeteamandthepositivefeelingsgeneratedarearewardinandofthemselves,butalsoservetoincreasemotivation,performance,satisfaction,andtheattractionoftheorganizationtoteammembers.
Oftenthereissuspicionofandresistancetoteams,particularlyinnovativeones,fromalllevelsofanorganization,andthisresistanceaffectsthetypesofteamsthatcanbedeveloped.Forteamstobeinnovativetheyrequireempowerment,whichincludesincreasedlevelsofresponsibility.Innovativeteamscanbet
