Therearetwokindsofmotiveforengaginginanyactivity:
internalandinstrumental.Ifascientistconductsresearchbecauseshewantstodiscoverimportantfactsabouttheworld,that’sinherentlyrelatedtotheactivityofresearch.Ifsheconductsresearchbecauseshewantstoachievescholarlyrenown,that’saninstrumentalmotive,sincetherelationbetweenfameandresearchisnotsoinherent.Often,peoplehavebothfordoingthings.
Whatmixofmotives—internalorinstrumentalorboth--ismostconducivetosuccessYoumightsupposethatascientistmotivatedbyadesiretodiscoverfactsandbyadesiretoachieverenownwilldobetterworkthanascientistmotivatedbyjustoneofthosedesires.Surelytwomotivesarebetterthanone.ButasweandourcolleaguesargueinapapernewlypublishedintheProceedingsoftheNationalAcademyofSciences,instrumentalmotivesarenotalwaysanassetandcanactuallybecounterproductivetosuccess.
Weanalyzeddatadrawnfrom11,320cadetsinnineenteringclassesattheUnitedStatesMilitaryAcademyatWestPoint,allofwhomratedhowmucheachofasetofmotivesinfluencedtheirdecisiontoattendtheacademy.ThemotivesincludedthingslikeadesiretogetagoodjoblaterinlifeandadesiretobetrainedasaleaderintheUnitedStatesArmy.
Howdidthecadetsfare,yearslaterHowdidtheirprogressrelatetotheiroriginalmotivesforattendingWestPointWefound,unsurprisingly,thatthestrongertheirinternalreasonsweretoattendWestPoint,themorelikelycadetsweretograduateandbecomecommissionedofficers.Alsounsurprisingly,cadetswithinternalmotivesdid

Remarkably,cadetswithstronginternalandstronginstrumentalmotivesforattendingWestPointperformedworseoneverymeasurethandidthosewithstronginternalmotivesbutweakinstrumentalones.Theywerelesslikelytograduate,lessoutstandingasmilitaryofficersandlesscommittedtostayinginthemilitary.
Ourstudysuggeststhateffortsshouldbemadetostructureactivitiessothatinstrumentalconsequencesdonotbecomemotives.Helpingpeoplefocusonthemeaningandimpactoftheirwork,ratherthanon,say,thefinancialreturnsitwillbring,maybethebestwaytoimprovenotonlythequalityoftheirworkbutalsotheirfinancialsuccess.
